PIPELINE 07 · The ledger layer

OPERATOR STACK

Prompting is the easy part. What earns its keep is the directory structure, the skills, the connectors and the ledger telling you what every accepted asset actually cost.

A marketing team already producing at volume and losing the margin to coordination. This is the pipeline that becomes a Creative System engagement.
THE LOOP

Half a day mapping how the work runs today, one to two weeks building, then a live walkthrough. Everything sits inside the client’s own accounts.

THE STAGES

The boring half that pays

  1. 01

    Map

Every step written down with an owner: what a person decides, what a model drafts, what a script handles alone at four in the morning.

    TOOLING
A whiteboard and an owner per step
    TYPICAL TIME
    Half a day
  2. 02

    Skills

A skill is a directory holding a SKILL.md file plus references, templates and scripts. Its description stays in context and the body loads only when a task matches, so instruction sets stay out of the way until needed.

    TOOLING
    Claude Skills
    TYPICAL TIME
    Two days
  3. 03

    Code

The repetitive end: batch renaming, render queues, spreadsheet updates, site copy edits and the client-facing pages themselves.

    TOOLING
    Claude Code
    TYPICAL TIME
    Three days
  4. 04

    Connect

The studio gets wired to the tools already in use: generation, asset storage, the tracker, the approvals channel.

    TOOLING
    MCP servers
    TYPICAL TIME
    One day
  5. 05

    Interface

A pipeline turns into something the client can operate. React and Tailwind underneath, so a prototype can graduate into the real product.

    TOOLING
    Figma Make
    TYPICAL TIME
    Two days
  6. 06

    Ledger

Naming convention, version tags, run log and cost per accepted asset. This is the part that makes a creative studio explainable to a finance team.

    TOOLING
    Sheets, a run log
    TYPICAL TIME
    Ongoing
THE GATES

Every gate has a test two people would run the same way and a stated action on failure. This is the part that makes volume survivable.

Human gate

TEST

A person signs off the brief and the final cut, at any volume.

ON FAIL

No exception has ever been worth it.

Rights gate

TEST

Model licence checked for commercial use under the client terms.

ON FAIL

Swap the model before rendering, never after.

Secret gate

TEST

No keys, client data or unreleased assets inside a prompt.

ON FAIL

Rotate the key and route through the connector.

Cost gate

TEST

Credit ceiling per asset agreed before a batch starts.

ON FAIL

The job halts and asks for a decision.

YOUR MOVE

Run it on your product.

Bring the thing that has to stay identical across forty frames. We will tell you which gate it will fail first and what that costs to prevent.
